BOM Optimization: Reducing Costs 22% for a Smart Meter Manufacturer
The Challenge
VoltEdge Energy, an Indian smart-metering company supplying to state electricity boards, was preparing for a landmark 100,000-unit production run of their VE-300 three-phase smart meter. Their existing 47-line BOM, designed 3 years earlier, had accumulated several critical supply chain problems.
Eight components had reached end-of-life (EOL) status, with manufacturer last-buy dates approaching within 6 months. Twelve line items were single-sourced from distributors with no backup supply. Their anti-counterfeit processes were manual and inconsistent — a significant risk given India's active gray-market component trade.
The total BOM cost per unit was $34.70, making the 100K production run a $3.47M procurement exercise. VoltEdge's procurement team had been quoted $38.20/unit from their existing supply chain due to EOL component premiums and minimum order surcharges. They needed a partner who could both optimize costs and ensure authenticity at scale.
Additionally, VoltEdge was pursuing Bureau of Indian Standards (BIS) certification for their meter, which required full component traceability — every IC on their BOM needed documented provenance from authorized channels.
Our Solution

Phase 1: BOM Analysis (Week 1) Our engineering team reviewed the complete 47-line BOM alongside VoltEdge's hardware engineers. We categorized each component by: supply risk (single-source, EOL, long lead-time), cost optimization potential, and authentication complexity. The analysis identified 15 high-priority line items accounting for 72% of total BOM cost.
Phase 2: Component Optimization (Week 2) For each of the 8 EOL components, we identified pin-compatible, active-status replacements:
- Replaced 3 legacy TI op-amps with current-generation equivalents (same pinout, improved specs)
- Migrated 2 obsolete voltage regulators to widely-available alternatives with better efficiency
- Found authorized remaining stock for 3 specialty ICs sufficient to cover 2 production runs

Delivery: Complete BOM kits for 100,000 units delivered in 3 batches over 21 days, matching VoltEdge's production schedule.
Ongoing Impact: VoltEdge has since scaled to 250,000 units/year using the optimized BOM. The annual procurement savings exceed $1.9M compared to their pre-optimization supply chain.
